Nothing slows product development more reliably than broken decision-making at scale. In small organizations, decisions happen quickly because a handful of people with overlapping context can reach alignment through informal conversation. As organizations grow, this informal system breaks down: more people need to be involved, context is distributed across functions, and the informal alignment mechanisms that worked at 10 people create paralysis at 100.

The failure mode is well-documented: decisions that should happen in days take weeks, important decisions made by the wrong people produce poor outcomes, critical decisions get made without the information required to make them well, and the accumulation of undecided issues creates organizational anxiety and initiative paralysis.

Building decision-making infrastructure that scales — that enables good decisions at growing organizational complexity without creating the bureaucratic overhead that makes large organizations slow — is one of the most important organizational design challenges in product leadership.

The DACI Framework

DACI (Driver, Approver, Contributor, Informed) provides a structured assignment of roles in decision processes:

Driver: The person responsible for facilitating the decision process — gathering input, driving toward a conclusion, and ensuring the decision is made on time.

Approver: The person (or people) with ultimate decision authority. For most product decisions, this is a single person — typically the PM or relevant product leader.

Contributors: People whose input should inform the decision — subject matter experts who have relevant knowledge but who don’t have decision authority.

Informed: People who should be notified of the decision after it’s made — those who need to know the outcome but who don’t need to be consulted during the process.

Explicitly assigning DACI roles before significant decisions prevents the ambiguity about who has authority that paralyzes organizational decision-making.

Types of Decisions and Appropriate Processes

Not all decisions warrant the same process:

Reversible, small-scope decisions: The PM or relevant team member decides with available information. No approval process, minimal documentation.

Reversible, large-scope decisions: The PM decides with input from key contributors. Brief documentation of the decision and reasoning.

Irreversible, large-scope decisions: The approver decides with formal contributor input process, thorough documentation, and explicit communication to all informed parties.

Calibrating process to decision type prevents two opposite failures: over-process on simple decisions that should be made quickly, and under-process on complex decisions that warrant more careful deliberation.

Building Async Decision Processes

As organizations scale globally, synchronous decision meetings become scheduling nightmares. Building async decision processes — where input is solicited in writing, options are documented, and decisions are made and communicated in writing — enables effective decision-making regardless of time zone distribution.

Psychological Safety and Decision Quality

Decision-making quality is fundamentally limited by the quality of input provided. Organizations where team members don’t feel safe contributing dissenting views, where concerns are discouraged, or where the loudest voice drives outcomes consistently make worse decisions than those with genuine psychological safety. Building decision processes that explicitly invite dissent — and that demonstrate through leadership behavior that honest input is valued — is the cultural foundation that makes structural decision frameworks effective.
